Why rewrites go wrong
Rewriting everything from scratch means paying twice: once to build the new system and again to keep the old one running until it is ready. Requirements discovered late and the “second system” effect make delays common.
Step 1: assess honestly
Inventory what you have: languages and versions, dependencies, integrations, data and who understands it. Rank components by business value and risk.
Step 2: stabilise
Before changing behaviour, add safety nets.
- Put the code in version control with a repeatable build
- Add automated tests around the most important flows
- Add monitoring and reliable backups
Step 3: modernise in slices
Replace or refactor one slice at a time, keeping the old and new running side by side. Route traffic gradually, starting with low-risk areas. This “strangler” approach delivers value continuously and lets you stop at any point.
Step 4: retire and document
As each slice moves, remove the old code, update documentation and share knowledge so the system stops depending on one or two people.
Know when replacement is right
Sometimes the old system offers little worth keeping, or the business process itself has changed. In that case, replace deliberately, but still migrate data and cut over in stages.
